How support is actually delivered — the four models found

Nobody runs a genuinely roving shared van for self-guided customers. The closest
published language is Trail Journeys' "regular shuttles out along the trail every
day during the season". The closest actual behaviour is Around The Basin's
review-reported "replacement bike within 15 minutes" and Wine de Roads' always-nearby
van (single group only).

What happens if someone can't ride is almost universally unaddressed in writing.
On Yer Bike's FAQ skips it. Explore Marlborough's FAQ skips it. Napa Valley Bike
Tours' FAQ skips it. Bikes 'n Wines' FAQ skips it. The only concrete provisions
found anywhere are On Yer Bike's $50-per-bicycle abandonment recovery charge and
Trail Journeys pushing evacuation costs onto the customer. Wine de Roads is the
sole operator promising retrieval in writing.

Wine logistics — verified mechanisms

• Afternoon collection to base, free: On Yer Bike (buy before 3pm, ready
  4–5pm), Explore Marlborough ("leave it at the winery with your name on it… we'll
  pick it up"), Wine Tours by Bike (free pickup if you buy more than you can
  carry), Napa Valley Bike Tours ("wine-purchase pickup service", self-guided
  product only), Wine Country Bikes ("Purchase Pick-up at Wineries", guided day
  only), Wine de Roads (van collects, returns to shop).
• Carry it yourself, with kit: Wine Tours by Bike's dedicated wine panniers;
  Takaro's $5 No Worries Package including a wine carrier bag; Bike 2 Wine's
  side bags and baskets.
• Wine as an inclusion: Central Cycle Trail's Gibbston loop includes "one
  bottle of wine per 3 pax", collected at the end.
• Nobody delivers wine to the customer's accommodation. Every collection service
  ends at the operator's base. That is the operational shortcut that makes it
  free — and it is exactly the shortcut Cellar Door Cycling gives up by promising
  delivery to the short-let.
• No operator anywhere in this scan discloses receiving commission, referral fees
  or discounted tastings from wineries. Several actively distance themselves —
  Explore Marlborough, Around The Basin and On Yer Bike all publish tasting-fee
  ranges as customer costs, and Vine Hopper's whole model is that the customer
  pays estates directly.

If winery-side revenue exists in this sector it is entirely undisclosed. This
is the single biggest unverified assumption in the Australian model — the
concept's "second revenue line" has no international precedent visible from desk
research. It needs the five phone calls to cellar doors, not more searching.

Bike delivery to a guest's own accommodation — every operator that does it

⚠️ CORRECTED. Only one operator on three continents publishes a price for
door delivery. Only one operator in this table does. The corpus contains
at least four more published prices — Zoom Leisure (CAD $10 within 8 km, $20
rural), Bloomfield (CAD $25 first bike + $5 each additional, each way),
Freedom Bike Shop ("from $50/reservation") in the International
Synthesis chapters, and Deluxe Ebike Tours, McLaren Vale (A$120/day vs
A$100 self-collect) in the Precedent Hunt chapter. See the 7. Cross-file

Also: this scan covers four continents, not three — NZ, USA, South Africa,
Argentina and Chile.
That is either a pricing opportunity or a warning that it does not pay. Note that
Takaro's figure — $25pp — is small relative to the AUD $189pp working price, so
door delivery is affordable to include rather than to charge for.

Accommodation model

Contracted hotels, lodges and B&Bs dominate. Wine Country Bikes books rooms in
three named tiers; Takaro names specific properties (Crown Hotel, Rocks Motel) at
$895/$695pp; Bike It Now! sells standard/superior/boutique tiers; Trail Journeys
books "budget to luxury".

No operator anywhere in this scan builds on Airbnb-type short-let inventory.
Two operators own their accommodation instead (Bike 2 Wine via Olde Mill House B&B;
Bike About Tours via its Napier apartments).

The gap the Australian idea is targeting is real and unoccupied. Nobody
internationally has built the product around inventory they do not control.

Bike model and e-bike economics

E-bike premium over a standard bike runs ~33–85%:

Wine Country Bikes charges a flat $49/day e-bike upgrade on multi-day tours.

Fleet values for capital planning, from operators' own T&Cs: Takaro — e-bikes
average NZ$4,500, standard bikes NZ$1,000. On Yer Bike — lost e-bike
NZ$2,500, water damage to motor/battery up to NZ$900.
(These bracket the concept's assumed $3,500 AUD e-bike capex well.)

Fleet sizes: Trail Journeys 400+ bikes; On Yer Bike 13 e-bikes;
Mr Hugo 100+ bikes (claimed, on the lost domain).

Insurance micro-products are common and cheap: Takaro bike insurance $10pp;
Central Cycle Trail from $5/day.

Three operators refuse e-bikes, for related reasons: Wine Tours by Bike
(alcohol + heavy bikes = safety), Wine de Roads ("due to insurance
restrictions"), Bike 2 Wine (doesn't stock them, refers customers away).

Booking and tech

FareHarbor is overwhelmingly dominant — Explore Marlborough, Bike Hire
Marlborough, Wine Tours by Bike, Napier City Bike Hire, Central Cycle Trail,
Getaway Adventures, Calistoga Bikeshop, Sonoma Adventures, Mac Bike Rentals, Off
Road Adventures. Others: Checkfront + Stripe (On Yer Bike), Activitar (Vine
Hopper), theflybook (Ace It), WooCommerce (Takaro), WhatsApp only
(Franschhoek Cycles, Mr Hugo), enquiry form with 24-hour turnaround (Bike It
Now!, Trail Journeys — both large operators deliberately avoiding instant booking).

Tech beyond booking is almost nonexistent. The only operator-branded app found
is Central Cycle Trail's "CCT Ride Guide App". Getaway Adventures offers
pre-loaded GPS routes on its self-guided e-bikes. No operator in this scan
publishes live rider tracking or an SOS button. That is an open field.

OTA/aggregator layer: Viator, TripAdvisor Experiences, advcollective
(app.advcollective.com carries both Explore Marlborough and Getaway Adventures),
greetwell, experiencegifts, southafricaescapes. Coastal Wine Cycles explicitly
nudges customers to book direct "to avoid a $20 cancellation fee through their
online system" — the clearest signal of channel-cost friction found.

Regulatory and insurance friction — what is verified

Failures, exits and consolidations in the New World

• Cycle Surgery Alexandra → Central Cycle Trail Co. — cyclesurgery.co.nz
  301-redirects. Rebrand or absorption.
• "Active Travel coming under the umbrella of Bike It Now" — a dead page in Bike
  It Now!'s sitemap evidencing an absorption.
• Wine Country Bikes and Getaway Adventures share phone, email and staff —
  merged or commonly owned.
• winecountrybiketours.com — empty default WordPress, owned by Getaway
  Adventures. An abandoned brand.
• Napa Valley Bike Tours sold 1 Nov 2025 to a 12-year employee [SECONDARY].
• bikesandwines.com and .com.ar both dead — probable Mendoza exit.
• mrhugobikes.com lost to a domain squatter — the operator survives only on
  .com.ar.
• fishbike.nz, blueskybicycletours.com, bikenewberg.org, avantiplus.co.nz
  all fail to resolve.
• La Bicicleta Verde appears to have dropped wine-valley cycling entirely.
• Bicycle Adventures runs only two Oregon wine departures for all of 2026 — soft
  demand at the premium end.

Explicit gaps in this regional scan

• The session's WebSearch budget was exhausted, so discovery was done by direct
  URL guessing, sitemap crawling, and rate-limited DuckDuckGo/Brave HTML endpoints.
  Discovery breadth is weaker than verification depth — operators findable only
  by search may be missing.
• No pricing verified for: Bike Hire Marlborough e-bikes, Bay Cycles (anything),
  Good Fun Bike Rides, Bike About Tours, Fishbike, Calistoga Bikeshop, Ace It,
  Sonoma Adventures, LifeCycle Adventures, Franschhoek Cycles, Mr Hugo, Kahuak, and
  Chile generally.
• No single supplement published by Wine Country Bikes, Trail Journeys or
  SheBikesHeBikes. Only Takaro ($250–450) and Bicycle Adventures ($1,079) publish one.
• Delivery fees unpublished by every door-delivery operator except Takaro.
• Departures-per-season and staff counts are essentially undiscoverable, except
  Bicycle Adventures (2 Oregon departures) and Bikes 'n Wines (8 guides).
• Winery-side commission economics: zero disclosure found anywhere. Worth a
  direct operator interview rather than more desk research.
• The NZ drink-cycling position and the e-bike/motor caveat need a primary legal
  check — the sources here are secondary.
