Method note. The session's search quota was exhausted before this sweep began,
so everything below came from directly fetching operator websites (including
curl with HTML-stripping for JS-heavy and 403 sites), with search engines used
only to discover URLs — and both were heavily throttled. Discovery was therefore
narrower than ideal; it was compensated for by guessing paths (/faq, /prezzi,
sitemap.xml) and by DNS/HTTP-probing candidate domains directly.

The three findings that matter most.

1. The van threshold is 6–8 riders, and two operators publish it

This is the single most commercially useful number in the whole international scan.

Puglia Cycle Tours: "Guided bike tours are activated with a minimum of 2 and
a maximum of 18 participants… Above 6 participants, a van support (included in
the cost of the tour) will accompany the group along the itinerary. From the
thirteenth participant onward there is a second guide on bike."

Top Bike Tours Portugal: guided tier runs at 4 participants, but van support

The industry's own arithmetic says a dedicated van needs 6–8 paying riders to
justify itself. The Cellar Door Cycling customer — groups of 2–5 — sits below
that line. That is exactly the gap a shared van fills, and exactly why nobody
currently serves it: no existing operator has multiple unrelated groups in the
same valley on the same day to amortise across. They are point-to-point
businesses; the customers are strung out along a linear route in different
villages. A loop, with everyone sleeping in the same valley, is what makes the
arithmetic work.

2. An incumbent has written the failure mode down

Cycling Rentals (Douro) states in its FAQ that "roadside assistance and rider
transportation are not included in self-guided tours" and that the "luggage
shuttle service is intended for luggage only and, in most cases, cannot accommodate
passengers and bikes as well." [VERIFIED — cycling-rentals.com/faq.html**]**

That is the exact problem the Australian business targets, admitted in writing by
an operator who has decided not to solve it.

3. Support has exactly four shapes, and the shape is set by product tier, not geography

Italy — the operator profiles.

1. Girolibero (+ Zeppelin) — the industrial player

  "Indipendente" = self-guided): from €1,099 pp in double. Departures
  daily, Apr–Oct. Group discount 5% for 8–9 pax, 6% for 10+; early-booking
  3–4% at 3+ months; loyalty 3–6% from the third trip. [VERIFIED]
• Included: 6 nights + all breakfasts, luggage transport (20 kg each, not on
  extra nights), app with maps/route description/POIs/GPS tracks, luggage tags,
  cancellation + medical/baggage insurance always included (medical caps: Italy
  €1,000 / Europe €10,000 / World €50,000).
• Support [VERIFIED]: "in caso di imprevisto puoi contattare il nostro numero
  di assistenza" — a phone number issued in your final documents. Mechanical
  problems → "assistenza locale." No van, no response-time promise, no rescue
  commitment.
• Excluded: single room, extra nights, travel to/from, meals, tourist tax,
  supplementary insurance. Helmet not mandatory — "we recommend you bring your own."
• A shared-cost mechanic already in their quote engine: transfers are "in taxi
  or other private vehicle and the cost is advantageous if you fill all the
  seats." They tell solo travellers to take public transport instead.
• Accommodation: contracted 3–4★ hotels, four comfort tiers
  (Bronze/Silver/Gold/Platinum). No short-let inventory.
• Tech: own WordPress site plus a genuinely good bespoke quote configurator
  (participants, rooms, meals, extra nights, bikes, bike-damage cover, accessories,
  transfers, insurance, voucher codes, emailed quote); own app. Not on
  Rezdy/Bokun/FareHarbor.

2. Cyclando

  Forest 7d from €769; aggressive seasonal discounting (25–45% off on live
  listings). Mobile app with downloadable maps; 24/7 helpline.
• Self-guided caveat, their own words: "Dovrai essere in grado di eseguire
  piccole riparazioni" — you must be able to do minor repairs yourself. [VERIFIED]

3. BikeSquare — the most structurally interesting Italian model

  tour operator, ma una rete di soggetti autonomi" — a network of autonomous
  operators under a shared brand, each service contracted directly between
  customer and local provider. A deliberate dodge of EU Package Travel Directive
  packaging liability. [VERIFIED]
• Scale claimed: 557+ routes; Langhe (59 routes), Monferrato (49), Rome (38),
  Valle d'Aosta, Lake Garda. Partner network: 69 wineries, 65 accommodations,
  34 restaurants, 1,141 viewpoints.
• Product: rent an e-bike from a local point, navigate autonomously via the
  BikeSquare app (iOS/Android, GPX + POIs).
• Prices [VERIFIED]: Langhe "Wine Tour: degustazione in e-bike" from €99;
  half-day version from €44 (2h24, 24 km); Monferrato "e-bike + tasting"
  €70 (6 h, 32 km); "e-bike + 4 Barbera tasting" €75; "e-bike + tasting
  lunch among the vines" €90; Frascati wine tour €80 (2h36, 26 km); guided
  Rome €55–70.
• Support: [NOT FOUND] anywhere — consistent with the network disclaimer.

Worth studying as a legal structure, not just a product. BikeSquare owns the
app, the route library and the brand; the local partners own the bikes and carry
the customer relationship. If the Australian van is ever sold as part of a
package including a bed, package-travel liability attaches; BikeSquare shows the
alternative shape. The Cellar Door Cycling decision to leave accommodation aside
arrives at the same place by a different route.

4. Puglia Cycle Tours — the richest published commercial data in the scan

• URL: https://www.pugliacycletours.com · Putignano (Bari), operating since
  2010, ATTA and Active Italy member. Guided + self-guided + centre-based, Puglia
  and Basilicata.

"Bike & Wine in Puglia" self-guided, 8d/7n, 6 riding days — 2026 month-by-month
price ladder [VERIFIED]:

A parallel ladder shows 20/08–10/10 €1,760, 11/10–31/10 €1,680, 01/11–15/12 €1,380.
Promo: branded jersey free in March and November — classic shoulder-season
stimulation.

• Included: 7 nights guesthouse/4★ + breakfast, 5 wine experiences, one
  transfer for dinner, one dinner-aperitif with pairings, luggage transport,
  a loaned smartphone with tracks pre-uploaded, medical + luggage insurance,
  "FULL assistance", briefing and bike fitting with PCT staff.
• Bikes are NOT in the base price — materially different from the Portuguese
  operators. Per-tour rental: trekking €105, e-bike €245, road/gravel

Their centre-based "Bike & Relax" is the closest existing analogue to the
Australian concept [VERIFIED — /centre-based-tour/]: 5 or 7 nights at one
property in Valle d'Itria (trulli resorts, or a holiday home with kitchenette
for "maximum independence"), day-one briefing with material delivery, bikes +
helmets, GPS navigator, 10 loop tracks of different durations, "Assistance
H24/7", insurance. Explicitly pitched at "groups with different levels of
athletic training" and families. Named properties: Leonardo Trulli Resort, i
Trulli di Figazzano, Gabellota Resort.

Same bed every night, a library of loops of different lengths, a briefing on
day one, and 24/7 assistance. That is the Cellar Door Cycling shape, sold in
Puglia as a week rather than a weekend, with the operator still supplying the
bed. The missing piece is the same one everywhere: the assistance is a phone
number, not a vehicle.

5. Slow Days — and a downgrade mechanic worth stealing

• Barolo e-bike day, 3 formats, min 2 pax, ~10:00–17:30/18:00 [VERIFIED]:
  Bike & Wine €85 pp (e-bike + helmet, personalised route/roadbook, guided
  winery visit with 4-wine tasting + local products, "assistenza durante il tour in
  caso di necessità o problemi lungo il percorso"); Bike & Food €105 pp (adds
  agriturismo lunch with wine, drops the winery); Bike, Wine & Food €130 pp.
  Transport to the start not included. Full payment at booking, confirmation
  within 72 h.
• Guided variant [VERIFIED]: €140 pp (e-bike + lunch), €160 pp (+ winery
  tasting). Led by an "accompagnatore cicloturistico autorizzato". Min 2 to buy,
  but the date only runs at 6 total participants; bookable up to 10 days ahead.

The mechanic to steal: if the minimum isn't reached ~2 weeks out, the customer
is offered a full refund OR conversion to the self-guided version at an adjusted
price. A downgrade path instead of a cancellation. For a weekend product whose
van needs a minimum load, this is how you avoid killing the booking — you drop the
support tier and the price rather than the date.

6. E-Bike 4 Langhe

  a mechanic. E-bike rental and sales, guided cycle-tourism tours (2+ days'
  notice), self-guided route exploration, and — relevant here — bike
  delivery/pickup at your accommodation. Marketing explicitly targets seniors,
  low-fitness riders, people with physical disability and cardiovascular concerns.

7. We Like Tuscany / I Bike Italy — the closest analogue found in Italy

  brands.
• 2-Day Self-Guided Chianti Classico E-Bike Tour with farm stay — €250.01 pp
  (14+) [VERIFIED].
  • Included: e-bike + helmet + side bags + phone holder; "custom offline
    map with itinerary, food and wine stops"; one night in a countryside
    agriturismo (Vecchio Borgo di Inalbi or Villa Cesi Resort & Spa, Impruneta);
    day-2 breakfast; secure luggage storage at the Florence office.

€150 per group for a single ~35 km hop is dedicated-vehicle pricing, published.
The entire Cellar Door Cycling thesis, expressed in one line item, is the argument
that this €150 should be split four ways. Note it also confirms that in Tuscany
there is no batching network — if there were, that number would be lower.
